Infrastructure and operations consultancy

The problem rarely sits in the parts. It sits in the connections between them.

Ambrad Consulting helps infrastructure owners, operators and their supply chains see the whole picture: where time, cost and risk leak out between teams, systems and suppliers, and what to do about it. We bring systems engineering, operational excellence and practical AI to the job, and we measure every change in hours and cost.

Why clients call us

Every department works. The joins between them often don't.

Large companies are usually run by many capable teams, systems and suppliers. Each one does its own job well. The trouble starts in the hand-offs that nobody owns: data copied from one system to another, a contract requirement that never reaches the maintenance plan, a report that takes a week because three teams hold a piece of it.

That's where the hours go, where the cost builds up and where the risk hides until a client, a regulator or a failure finds it first. We give you line of sight of those connections, so effort goes where it counts.

Services

Four practices, one way of looking at the problem

Each practice can stand alone. Most clients start with one and find the others follow, because they all look at the same thing: how the whole system performs, not just its parts.

Systems approach

Systems engineering for asset owners

See how your network really works, from end to end.

  • Asset information requirements. We model what each asset must report, so handover data serves the people who run the network.
  • Model-based systems engineering readiness review. A plain look at people, skills and who owns the model, before anyone buys a tool.
  • A first pilot on one asset system. Small, measured and designed to prove the value before you scale.
  • A translator in the room. We speak asset management (ISO 55001) and systems engineering (ISO/IEC/IEEE 15288) in the same meeting.

Operational excellence

Operations and maintenance that keep improving

Run the network well today, and better next year.

  • Diagnose. Find where time, cost and risk leak out of your operations and maintenance processes.
  • Process ownership. Give every process an owner, so it stays a living document and not a binder on a shelf.
  • Measures the board can read. A small set of performance measures that link daily work to outcomes.
  • Continuous improvement. Lean and Six Sigma methods, sized for infrastructure, tied to ISO 55001 and ISO 9001.

Practical AI

AI that takes the admin off your people

Spend your team's time on the work that needs a person.

  • The AI Plan. Every regular task in a team, sorted three ways and priced in hours and cost a month.
  • Build and handover. We set up the tools, update the process and train your team, or you run it yourself from the plan.
  • Governance first. Your data stays in tools you approve. We check your AI and data policies before we build anything.
  • No promises we can't show. Savings are measured, and the working is shown.

For organisations over £1bn turnover, we deliver this department by department with our partner Ownet, built from a full model of how each process runs.

Asset management and contracts

The Client's-Eye Review

See what your client will find, in pounds, before they find it.

  • Deductions exposure. For highways operators and contractors: where performance deductions are likely, and what they'd cost.
  • Handback readiness. For PFI and PPP contracts nearing expiry: the condition gap and its price, while there's still time to act.
  • Asset management maturity. Joined-up data, systems and processes decide who finds the problem first.
  • Maintenance spend in the right places. Hard numbers that help the board say yes to the right work, and stop the wrong work.

Approach

How an engagement runs

The same four stages, whether the work is a single process, a department or a whole network. You see the evidence at each stage before you commit to the next.

Diagnose

Map the work as it really happens, across teams, systems and suppliers. Find the joins where time, cost and risk leak out.

Design

Agree the changes, the owner of each one and the measure that will show it worked. Price each change in hours and cost.

Improve

Make the changes in a small, measured pilot first. Fix what the pilot shows, then roll out with the people who do the work.

Sustain

Hand over the process models, measures and training so the improvement lasts after we've gone. You own everything we produce.

The three-way sort

Sort the work before you buy the tool

Most AI projects start with a product. Ours start with the work. Every regular task goes into one of three boxes, and only then do we talk about tools.

Keep it human
Judgement, relationships and accountability. Some work should never be automated, and we'll say so plainly.
AI drafts, a person checks
Reports, letters, first-pass analysis. AI does the heavy lifting and a named person signs it off.
AI handles it
Copying, matching, chasing and routine summaries. Repetitive work moves somewhere cheaper and more reliable.

How we think

Four principles behind every piece of work

The whole picture

We look at the whole system, not one part of it, so effort goes where it counts.

Line of sight

Clear sight of where the hours, cost and risk sit, before anyone else finds them.

Hours and cost

Every recommendation comes with its working: what it costs you now, what changes and what it saves.

Keep this one human

Sometimes the right answer is no AI at all. We'll tell you when, and why.

Who we work with

Owners, operators and the supply chains that serve them

Our clients are operations directors, heads of asset management and transformation leads who need a straight answer they can take to their board or regulator.

Insights

What our research is telling us

From our current research programme on the systems approach, operational excellence and AI in infrastructure.

73%

Operations is the weak link in digital twins

In a 2024 UK survey, 73% of operations respondents said digital twin benefits were delivered "not well" or "poorly", and fewer than 9% of infrastructure respondents found the handed-over twin suited to asset management. The gap sits between delivery and operations.

None

Highways is the systems engineering gap

Rail and fusion lead on model-based systems engineering. We found no road operator in the UK, Ireland, Australia or the US that has published this work, so the first credible highways pilot will stand out.

3

Three boxes beat one more pilot

AI pilots often end as a deck and a demo nobody uses. Sorting every task into keep it human, AI with a check, or AI handles it, and pricing each one, gives the board a case it can approve.

About

An engineer briefing a director

I've sat on the other side of the table. That's why I can show you what your client will see before they see it.

I'm a chartered civil engineer with more than 28 years in infrastructure. I started out designing flood schemes, moved into major transport contracts and PPP deals, and then spent nearly 13 years at a global engineering consultancy, latterly as a Technical Director, advising infrastructure owners/operators and investors on asset management, digital, and contracts.

On operational PFI I worked for the private side first, then both, then the public side. That taught me how large organisations really run: the contracts, the hand-offs, the audits, and the people who have to make change stick. I founded Ambrad Consulting in 2024 to bring that experience to owners and operators directly, and I use AI every day to run my own business.

Working with Ownet

For organisations over £1bn turnover, I work as an Owner (partner) in Ownet, pairing their process modelling and change methods with Ambrad's AI and asset management experience.
